A Real Example of a "Bottleneck" (Three-AI Setup)

When we say "Organizing AI" or "Decision AI" here, we don't mean building specialized AI systems.

The same AI can be given different roles through prompts, creating a team-like structure.

For example, roles can be defined like this:

  • AI given an organizing role (Organizing AI) → Output: structured long-form summary
  • AI given a decision-support role (Decision AI) → Output: bulleted priority list
  • AI given a report-writing role (Report AI) → Output: executive meeting document

Defining roles and output formats upfront stabilizes how AI passes work to AI.

One company had a setup like this:

Organizing AI Summarizes meeting notes in long form (facts only, no interpretation or speculation) Long-form text
Decision AI Evaluates the organized content and ranks by importance Bulleted list
Report AI Compiles into an executive meeting document (board-sharing quality) Executive report

Shared standards:

  • Accuracy is the top priority
  • Speculation is prohibited

At first glance, this looks well structured.

But the problem emerged from Report AI's standard: "board-sharing quality."

Because this standard was too abstract, the AI:

  • Added background explanations
  • Inserted near-speculative commentary
  • Required human editing every time

The AI was working. But the bottleneck was in the connections.

What Changes When You Fix Connection Design

The shared standard was made concrete:

  • State the conclusion first
  • Explicitly flag decision items
  • Separate facts from interpretation
  • Label speculation as speculation

The result: revision rounds dropped from two to zero.

The problem wasn't the AI — it was the design.

Five Pieces of Information That Sharpen AI Design

  1. What level of decision-making (e.g., frontline call / manager approval / executive meeting)
  2. The final destination of the output (internal sharing / board report / client delivery)
  3. Risk of failure (minor / reputational / legal)
  4. Specific current pain points (e.g., every output requires two rounds of edits)
  5. Usage frequency (e.g., five times a day / weekly meetings only)

Summary

You can keep adding AI.

But without design, an organization won't stabilize.

Most organizations where AI investment isn't producing results have a problem not with AI capability, but with accountability and connection design.
