Today I want to talk about "GraphRAG" — the core technology behind ZEROCK.
"We want to train AI on our internal information." "We're using ChatGPT, but it can't answer questions about company-specific information." "We deployed RAG but accuracy isn't what we hoped."
We hear these things constantly. Many of these challenges stem from the structural limitations of conventional RAG technology. GraphRAG was developed to break through those limits.
This article starts with the basics of RAG, explains why conventional RAG is insufficient, and examines how GraphRAG addresses those challenges. There's technical content, but I've aimed to make it understandable for non-engineers throughout.
Chapter 1: What Is RAG? — Extending the "Memory" of LLMs
First, the basics of RAG (Retrieval-Augmented Generation).
Large language models (LLMs) like ChatGPT and Claude have been trained on vast amounts of text from the internet and can answer general knowledge questions with impressive depth. But they naturally know nothing about company-specific information — your product specifications, internal business processes, historical customer interaction records.
RAG solves this problem. When a user asks a question, the system first searches internal documents for relevant information, then passes those search results to the LLM to generate the answer. Think of it as giving the LLM a "cheat sheet."
The basic RAG flow:

For example: "What is the warranty period for Product A?" The RAG system searches internal product specifications for Product A information. Finding "Product A has a 2-year warranty," it passes this to the LLM, which generates an accurate answer.
This mechanism lets LLMs answer accurately about company-specific information they were never trained on.

Chapter 2: The Three Structural Limits of Conventional RAG
RAG is a powerful technology — but conventional implementations (let's call it vector RAG) have real structural limitations.
Limitation 1: "Similar" and "Related" Are Not the Same
Vector RAG converts text data into sequences of numbers called "vectors" and retrieves text that is semantically similar to the question. But "semantic similarity" doesn't always equal "relevance."
Concrete example: for the question "Who manages Account X?", vector search might retrieve "Account X transaction history." But if that document doesn't explicitly name the account manager, the question can't be answered.
What's actually needed is the relationship information: "Account X" → "account manager: Taro Tanaka." That's what simple similarity search struggles to find.
Limitation 2: Context Lost in Chunking
Vector RAG splits long documents into fixed-length segments (for example, 500 characters each) and vectorizes each separately. That splitting breaks context.
Consider a product manual. If you're searching for content from "Chapter 3: Troubleshooting," but chunking has separated the "Chapter 3" header from the body text into different chunks, retrieval accuracy drops.
More seriously: cross-references like "see Chapter 5 for details" are severed between chunks. Information that would be easy to find if you understood the document's overall structure becomes inaccessible to vector search.
Limitation 3: Multi-Step Reasoning Is Impossible
The most serious limitation: multi-step reasoning is not possible.
Consider: "What department was Account X's manager in before their current role?" Answering requires:
- First identify "Account X's manager" (→ Taro Tanaka)
- Then find "Taro Tanaka's previous department" (→ Sales Division 1)
Vector RAG searches based on similarity to the whole question. If "Account X," "manager," and "previous department" don't all appear in a single document, it can't retrieve the right information. When information is distributed across multiple documents, it's stuck.
Chapter 3: GraphRAG's Revolutionary Approach
The Knowledge Graph Idea
The "graph" in GraphRAG refers to a knowledge graph — a data model that structures information as "entities (things)" connected by "relations (connections)."
Examples:
- "Taro Tanaka" —(manages)→ "Account X"
- "Taro Tanaka" —(previously in)→ "Sales Division 1"
- "Sales Division 1" —(belongs to)→ "East Japan Business Division"
A graph built this way explicitly preserves the connections between pieces of information. "Who manages Account X?" — traverse the graph, reach "Taro Tanaka."
How GraphRAG Works
Step 1: Entity and relation extraction From internal documents, emails, chat logs — extract entities and relations. "Tanaka signed the contract" yields entities "contract" and "Tanaka," and the relation "signed."
Step 2: Knowledge graph construction Use extracted entities and relations to build a knowledge graph — a structured "map of organizational knowledge."
Step 3: Graph traversal for information collection When a question arrives, identify relevant entities from the question, then traverse the graph to collect related information.
Step 4: Answer generation Pass collected information to the LLM to generate the answer.
The Critical Differences

Processing "What department was Account X's manager in before?" with GraphRAG:
- Extract "Account X," "manager," "previous department" from the question
- Locate "Account X" node on the graph
- Traverse "manages" relation from "Account X" → reach "Taro Tanaka"
- Traverse "previously in" relation from "Taro Tanaka" → reach "Sales Division 1"
- Generate answer: "Sales Division 1"
GraphRAG traverses graph structure to collect information progressively, enabling complex multi-hop questions.
Chapter 4: Enterprise GraphRAG — Key Success Factors
Factor 1: Data Quality Determines Everything
GraphRAG's accuracy depends heavily on underlying data quality. Garbage in, garbage out. When we support ZEROCK deployments, data cleansing is the step we prioritize most:
- Remove duplicate documents
- Archive and organize outdated information
- Correct inaccurate records
- Register industry-specific and internal terminology as a dictionary
In one pharmaceutical company deployment, pre-building a dictionary of drug names and compound names improved entity extraction accuracy by over 30%.
Factor 2: Building Continuous Update Mechanisms
GraphRAG isn't build-and-done. Organizational knowledge updates daily, so the knowledge graph needs continuous maintenance.

Factor 3: Choosing the Right Use Cases
GraphRAG is not universal. Identifying appropriate use cases is critical to success.
Where GraphRAG delivers the most value:
- Questions requiring information from multiple sources
- Questions requiring tracking of causal relationships or chronology
- Questions requiring understanding of relationships between people, organizations, or projects
Where conventional vector RAG is often sufficient:
- Simple keyword search
- Looking up the content of a specific document
- Standard FAQ-type questions

Chapter 5: GraphRAG in ZEROCK

Information scattered in isolation, connected through meaningful relationships — that's what makes it "usable knowledge." That knowledge doesn't just cut search time — it generates higher-order value: discovery of new insights, acceleration of organizational learning.
Conventional RAG could only "search and find." GraphRAG enables "traversal and understanding."
