Where AI Is Heading: The Medium-Term View

Generative AI has moved from a research curiosity to a mainstream business tool in roughly three years. The pace of change shows no signs of slowing, but the nature of progress is shifting. The raw capability improvements that defined 2023–2024 are giving way to something more consequential: integration.

From Novelty to Infrastructure

The most important development over the next few years won't be a single model release—it will be the embedding of AI capabilities into every layer of how organizations operate. Email clients that draft responses. Search that synthesizes answers. Development tools that write and review code. Customer service platforms that resolve issues without human handoffs.

This shift from AI as a discrete product to AI as infrastructure changes how businesses should think about adoption:

  • The question isn't "should we use AI?" anymore. The tools are already embedded in the platforms you use.
  • The question is "are we using it intentionally?" Organizations that don't actively shape their AI use will be shaped by default configurations that may not serve their needs.
  • Competitive advantage shifts to data and workflow. When everyone has access to the same underlying models, differentiation comes from proprietary data, specific use-case optimization, and organizational capability to act on AI outputs.

The Agentic Shift

The clearest near-term frontier is autonomous agents—AI systems that don't just respond to prompts but take actions, manage multi-step workflows, and operate with longer time horizons.

This is already visible in coding (Codex agents that can write, test, and deploy code), research (agents that can search, synthesize, and compile reports), and customer service (agents that can resolve issues across multiple systems without human intervention).

The challenge isn't capability—current models can already execute impressive agentic workflows. The challenge is trust and control: building systems that fail gracefully, explain their reasoning, and allow humans to maintain meaningful oversight.


Sam Altman on the Future of Intelligence

OpenAI CEO Sam Altman has been unusually forthcoming about the company's long-term vision. The key themes:

Intelligence as Infrastructure

Altman has compared AI to electricity—a general-purpose input that flows through every sector of the economy and enables new forms of creation and production. His long-term prediction: that the cost of intelligence will fall to near-zero, making "thinking" an abundant rather than scarce resource.

What this means:

  • Tasks that currently require expensive human expertise will become dramatically cheaper
  • The bottleneck shifts from knowledge to judgment, taste, and context
  • Economic value concentrates in areas AI cannot easily replicate: physical presence, accountability, creativity with genuine stakes

AGI: Closer Than Most Think

Altman has suggested that AGI—AI systems that can perform most cognitive tasks at human level—may arrive earlier than the public generally expects. His framing is careful: he defines AGI not as a single superhuman breakthrough but as a system that "could do basically anything a brilliant person sitting at a computer could do."

By that definition, the distance between current frontier models and AGI may be smaller than the gap from GPT-3 to GPT-4.

Implications for business planning:

  • Organizations that assume the current pace of AI progress is the norm should plan for acceleration
  • Roles centered on information retrieval, summarization, and routine analysis are most exposed
  • Roles requiring physical coordination, emotional intelligence, and accountable decision-making are more durable

OpenAI's Bet

The company's strategy is increasingly clear: build the most capable foundational models, deploy them through a consumer product (ChatGPT) to generate revenue and data, and use that flywheel to fund continued research. The enterprise API layer is secondary revenue and an ecosystem moat.

The risk to this strategy is that model capability alone stops being the differentiator—which is exactly the scenario where workflow, data, and organizational capability become decisive.

What Businesses Should Do

Given this trajectory, the highest-ROI AI investments right now are:

  1. Build internal AI capability. Not just tools, but people who understand how to use them well.
  2. Start collecting proprietary data. The organizations that will win are those whose AI has access to data competitors can't replicate.
  3. Redesign workflows around AI. Don't bolt AI onto existing processes—identify which processes should be rebuilt from scratch with AI at the center.
  4. Develop evaluation skills. As AI outputs become more convincing, the ability to evaluate their accuracy and relevance becomes more valuable, not less.
